- Pick one repeatable task you’d actually hand to Cowork.
- Run it 3–5 times in fresh sessions, through to an output you’d accept. After each, type
/costand note the credits. Enter the median above. - Time the human version honestly — then subtract the minutes Cowork still costs you (prompting, waiting, reviewing, fixing). The difference is your minutes saved.
- Read the break-even, then check it at 25% usable share before you trust it.
That single measured task tells you more than any preset ever will.
Assumptions & sources
The maths. Break-even minutes = credit cost × 60 ÷ (loaded rate × usable share), where credit cost = credits × price. Capacity value = minutes × usable share × rate ÷ 60. “Value per $1” is a benefit-cost ratio, not ROI, and never the headline. Task volume deliberately isn’t an input — it cancels out of the ratio (for whole-tenant budgeting, use the Cowork Cost Calculator).
Credit price. $0.01 per Copilot Credit is Microsoft’s public pay-as-you-go rate; prepaid capacity is effectively cheaper. Credits and the Cost Management dashboard are documented in Usage-Based Billing & Copilot Credits (Microsoft Learn) and the Copilot Cowork GA announcement. The /cost figure is the in-product credit cost Cowork shows for a task — see it in action; treat the admin Cost Management dashboard as authoritative for billed consumption.
Benchmark minutes are priors, not Cowork data. The optional per-task-type minutes and their source labels are reproduced from Microsoft’s open-source Cowork ROI Model (Analytics Hub), which compiles external GenAI, Copilot, and automation studies — not measurements of Cowork tasks. They can be optimistic, none is preselected, and your measured figure always wins.
Scope. Cowork requires a Microsoft 365 Copilot licence (User Subscription License). This tool tests only the incremental Cowork credit economics of one task — it excludes the $30 seat, training, and rollout.

Quality gains and quality failures aren’t monetised. The 50% usable-share default is an editorial haircut, not a research benchmark. Everything runs in your browser — nothing you type is uploaded.

1. What does this Cowork ROI calculator actually tell me?
It gives you the break-even: how many minutes a single Cowork task must save to cover the Copilot Credits it burns. If the task plausibly saves more time than that, the modelled capacity value exceeds the credit spend. You only need one number to start — the credits the task used.
2. Why break-even minutes instead of an ROI percentage or multiple?
Because value divided by cost is a benefit-cost ratio, not ROI — and a headline multiple invites hype. Break-even minutes is transparent and independent of how many tasks you run (task volume cancels out of the ratio). We show the value-per-dollar figure too, but only as a secondary, clearly-labelled capacity figure — never as the headline.
3. Where do I get the credits number for a task?
Run the task in Cowork, then type /cost in the task window — it shows the credit cost for that task. Use the median of a few representative runs, and include retries through to an accepted result. For billed consumption, check Copilot → Cost Management → Consumption in the Microsoft 365 admin center.
4. What is the 'usable share of saved time' setting?
Freed minutes only create value if they're redeployed to useful work — fragmentation, review, and context-switching eat into that. So we discount saved time by a usable share. The default is 50%, which is an editorial working assumption, not a research finding. Always sanity-check your result at 25% too.
5. Are the benchmark minutes official Microsoft Cowork figures?
No. The optional per-task-type minutes are external study estimates compiled in Microsoft's open-source Cowork ROI Model — they are NOT Cowork measurements, and several come from different tools and tasks. Treat them as a rough starting point only. The honest number is the one you measure yourself.
6. Is the result cash my finance team can bank?
No — it's modelled capacity value, not cash saved. Released salaried time is real, but it only becomes cash if you actually avoid overtime, backfill, or external spend.
